LTV/CAC: marketing payback, formula and benchmark

LTV/CAC is the ratio of customer lifetime value (LTV) to the cost of acquiring that customer (CAC). The metric shows whether investments in marketing and sales are justified and whether budgets are worth scaling.

What the Metric Measures

Payback and sustainability of growth: which channels/segments bring valuable customers, where to scale spending, and where optimization is needed.

Calculation

  • LTV/CAC = LTV / CAC
  • Thresholds: <1 — does not pay back; 1–2.5 — borderline; ≥3 — scaling is usually possible (check Payback)
  • Payback (months) ≈ CAC / monthly contribution profit per customer

Calculate LTV based on gross margin (net), agree on CAC attribution, periods/currencies, and accounting for returns/coupons/fees.

Calculation example

Gross-profit LTV is 5,040 and CAC is 1,250. LTV/CAC = 5,040 / 1,250 = 4.0: every unit spent on acquisition returns four units of gross profit. A customer brings 5,040 / 36 = 140 of gross profit a month, so CAC pays back in 1,250 / 140 ≈ 8.9 months.

Data Sources

ERP/1C (costs, margin), CRM/billing, ad platforms and analytics, MMP/web analytics, retention/churn tables; consistent reference lists of customers, channels, and SKUs.

Interpretation

  • LTV/CAC growth = better retention/monetization or lower CAC
  • Decline = more expensive traffic, worse conversions or margin
  • Analyze together with Payback, NRR/GRR, and gross margin
  • Account for diminishing returns when scaling

Useful Breakdowns

  • Channels / campaigns / creatives / keywords
  • Cohorts by first purchase/activation
  • Regions / devices / loyalty segments
  • B2C vs B2B, new vs reactivations

Dashboard Visualizations

  • Scatter of channels: X — CAC, Y — LTV, size — volume, color — Payback
  • Trend of LTV/CAC and plan/actual with thresholds
  • Cohort heatmaps of LTV(t) and a CAC table by channel
  • Conversion funnel with contribution to CAC/LTV
  • Sensitivity to changes in AOV/margin/conversions/CAC

How to Set Goals

Define a target LTV/CAC and a maximum Payback by channel/segment, discount policies and a minimum gross margin, incremental measurement procedures (holdout/PSA), and an SLA for refreshing creatives.

Common Mistakes

  • LTV based on revenue (instead of margin)
  • Different attribution windows for CAC, mixing paid/organic
  • Ignoring returns/fraud and different currencies/periods
  • Average LTV without cohorts for new channels
  • Ignoring Payback

Questions for Discussion

  • Which channels are already above the threshold and ready to scale?
  • What will raise LTV/CAC faster: AOV, retention, or lower CAC?
  • What is the expected Payback after a +20% budget increase?
  • Where is the "bottleneck" in the funnel, and how can it be removed?

Questions and answers

How do you calculate LTV/CAC?

LTV/CAC = customer lifetime value (on gross profit) / customer acquisition cost for the same period and segment.

What LTV/CAC value is good?

A benchmark is 3 or more: acquisition pays back with a margin. Below 1 means loss-making growth; far above 5 may mean under-investing in marketing.

What is the CAC payback period?

The number of months it takes for gross profit from a customer to cover the cost of acquiring them: CAC / monthly gross profit per customer.
