Leads: number and cost per lead, formula and example

A lead is a potential customer who has left their contact details or performed a qualifying action. Key metrics: number of leads and CPL (Cost per Lead), complemented by quality (MQL/SQL/Lead→Sale) and incrementality.

What the metrics measure

The state of demand and acquisition efficiency at the top of the funnel: whether there are enough contacts for the plan, which channels/creatives perform better, and how the price per sales opportunity changes.

Calculation

  • Leads (units) = All inquiries − duplicates/spam/empty/non-target
  • CPL = Acquisition spend / No. of valid leads (Paid or Blended)
  • Lead Rate = Leads / Sessions (or per 1,000 visits)
  • MQL/SQL/Lead→Sale — quality metrics
  • CAC ≈ CPL / (Lead→Sale) — a rough estimate of the link to unit economics
  • Incremental CPL = ΔSpend / ΔLeads (based on lift tests/holdout)

Agree on attribution (7/28 days, click/view), cross-channel deduplication, call tracking, currencies/VAT, and anti-fraud.

Calculation example

In a month advertising brought 500 leads for 75,000. Cost per lead (CPL) = 75,000 / 500 = 150. If 50 of them became customers, the cost per customer is 1,500: cheap leads with low conversion can cost more than expensive but qualified ones.

Data sources

Ad platforms, MMP/web analytics, CRM/billing, website forms/CMS, call tracking, anti-fraud, UTM reference data, and the campaign→channel map.

Interpretation

  • More leads with a stable CPL — positive, but check quality (MQL/SQL/Lead→Sale)
  • Low CPL without sales — a sign of low-quality leads or attribution errors
  • Distinguish brand from performance and measure incrementality
  • As the budget grows, CPL usually rises due to diminishing returns

Useful breakdowns

  • Channels / campaigns / creatives / keywords
  • Audiences, landing pages, traffic sources
  • Regions / devices / time of day / days of the week
  • Lead type: call / form / chat; inbound vs. outbound
  • B2B: MQL / SQL / Opportunity / Won

Dashboard visualizations

  • Trend of Leads and CPL with plan vs. actual
  • Channel CPL and Lead→Sale side by side
  • Funnel Visit→Lead→MQL→SQL→Sale
  • Scatter: CPL vs. Lead→Sale (size — volume)
  • Heatmap of leads by hour/day

How to set targets

Define targets for leads and CPL by channel, minimum MQL/SQL and Lead→Sale, a processing SLA (time-to-first-contact), routing rules, creative refresh frequency, and an incrementality threshold. Align the link with CAC and Payback.

Common mistakes

  • Duplicates/bots in the count
  • Inconsistent attribution windows across channels
  • Platform data not reconciled with the CRM
  • No cross-channel deduplication
  • Including VAT/different currencies without normalization
  • Optimizing only for "volume" without controlling quality/revenue

Questions for discussion

  • Which channels have the best balance of CPL and Lead→Sale?
  • What will improve quality faster: audiences, creatives, or landing pages?
  • What is the incremental CPL in test regions?
  • Where is the bottleneck: traffic, the form, the call center, or the sales process?

Questions and answers

What is a lead?

An enquiry from a potential customer with contact details: a website form, a call, a messenger message, an event registration.

How do you calculate cost per lead?

CPL = channel spend / number of leads from that channel in the same period.

Why does lead quantity alone not matter?

Unqualified leads overload sales and do not convert. Watch the cost per final customer and lead conversion for each channel.
