Production plan completion: formula and control

Production plan fulfillment shows how actual output matches the approved plan in terms of volume, timing, and SKU mix. High Plan Attainment and Schedule Adherence stabilize OTD/OTIF and margin.

What the Metric Measures

The degree of plan fulfillment for the period, assessing timeliness and the correctness of the mix. It reflects the quality of S&OP/MPS planning, supply, and production discipline.

Calculation

  • Plan Attainment, % = Actual good output / Planned output × 100
  • Schedule Adherence, % = Completed on the scheduled date / Everything scheduled × 100
  • Mix Attainment, % = Σ min(Actual_SKU, Plan_SKU) / Σ Plan_SKU × 100
  • Plan Stability, % = Share of the plan unchanged after the freeze window
  • Backlog to Plan = Unfulfilled balance / Period plan

Agree on units of measure, the version of the "frozen" plan, "on-time" criteria, and rules for partial batches and rework accounting.

Calculation example

The weekly plan is 2,000 items and 1,880 were produced: completion = 1,880 / 2,000 × 100 = 94%. By product, though, item A is 1,300 of 1,000 (over plan) and item B 580 of 1,000. Mix-adjusted completion (excess not counted) = (1,000 + 580) / 2,000 = 79%.

Data Sources

ERP/1C (orders, MPS/MRP), MES/SCADA/PLC (actuals/states), APS (schedules, freeze), WMS (materials), CMMS (downtime), QMS (scrap/rework), timesheets/HR.

Interpretation

  • Attainment↑ & Adherence↑ — a stable process
  • Attainment≈100%, Adherence↓ — "catching up" on volume, risks for OTD/OTIF
  • Attainment↓, Adherence↑ — on time, but too little: shortage of capacity/materials
  • Mix Attainment↓ — wrong mix; local shortages

Useful Breakdowns

  • Lines / shops / units; shifts / crews
  • SKUs / families; MTS / MTO / ETO
  • Causes of deviations: materials, quality, equipment, personnel, planning
  • Bottlenecks vs. non-critical resources

Dashboard Visualizations

  • Plan vs. Actual bars with % fulfillment
  • Burndown/Cumulative for the period
  • Schedule adherence heatmap by shift/line
  • Waterfall of loss causes (materials/setup/breakdowns/quality)
  • Schedule Gantt chart; Mix Attainment table by SKU

How to Set Targets

Define thresholds for Attainment, Adherence, and Mix; set a freeze window, rescheduling rules, daily plan-vs-actual stand-ups, and alert thresholds. Agree on WIP limits and SMED stages.

Common Mistakes

  • Comparing against a "moving" plan without locking the version
  • Mixed units of measure; including rework in "actual"
  • Ignoring partial batches and carryovers
  • No link to CMMS/QMS and the real causes
  • "Selective" mix: easy items completed instead of critical ones

Questions for Discussion

  • What is the contribution of each cause: materials vs. equipment vs. plan?
  • What would −30% setup do to Adherence and OTIF?
  • Which WIP limits ensure stable fulfillment without queues?
  • What minimum plan stability is needed for OTIF ≥ X%?

Questions and answers

How do you calculate production plan completion?

Completion, % = actual output / planned output for the period × 100 — in units, standard hours or money at planned cost.

Why look at completion by product?

Over-production of some items can hide the failure of others: a customer is waiting for their specific products, not the total quantity.

What if the plan is regularly missed?

Analyse the causes — downtime, missing materials, unrealistic planning — and check whether the plan matches real capacity.
